Diagnose

Goal: Understand the real starting point, not the declared one.
Activity: Survey of usage, data, processes, owners and rules in force.
Result: A shared picture of the situation across the areas involved.

Prioritise

Goal: Decide where to intervene first.
Activity: Criteria agreed with leadership, applied to the surveyed initiatives.
Result: A prioritisation that holds up before the committee and the funders.

Accompany implementation

Goal: Ensure what was prioritised is executed and reaches operations.
Activity: Directing the work with internal teams and vendors, resolving dependencies and checking deliverables.
Result: Use cases in operation with defined owners.

Measure and improve

Goal: Know whether it works and correct in time.
Activity: Indicators with an identified source, periodic review and adjustment of controls.
Result: Evidence that it works and an improvement cycle the organisation can sustain.

The entry point depends on context

An organisation with use cases already in production may start with governance and measurement. One that is just exploring starts with a diagnosis. Governance runs through all four stages: it is not an administrative closing step.

Ways of working together

Implementation direction

AGORA leads the work alongside the client's teams and vendors, taking responsibility for method, prioritisation and verification of deliverables.

AGORA: direction, methodological judgement, deliverable control and the relationship with client leadership.
Client: decisions, team assignment, access to information and policy approval.
Vendors: technical execution within the scope contracted by the client.

Premium engagement

For contexts that require more depth, the team is extended with professionals with corporate track records, including former CDO profiles and auditors. They are presented collectively and their participation is defined by scope in each agreement.

Which profiles take part, and at which points, is defined in writing.
Permanent availability of any particular individual is not guaranteed.
We do not publish the names or employers of the professionals on the team.

What we don't do

We do not build the entirety of technical solutions in-house: we direct their implementation.
We do not issue certifications or third-party audits.
We do not sell closed packages that force engaging all four stages consecutively.
